Build, buy, or rent your reasoning layer?
Split the stack before you decide
An AI stack has layers with very different economics: raw compute, foundation models, tooling, the reasoning and decision layer, and the data. Asking "build or buy" about all of them at once produces the wrong answer for most. Decide layer by layer.
The layer that matters most is the one that makes decisions and carries accountability — what we call the reasoning core.
A rule of thumb per layer
A simple default gets most of it right:
- Rent the commoditised and fast-moving (raw model capability, general tooling).
- Buy the specialised where a vendor is genuinely ahead and portability is protected.
- Own the reasoning and accountability layer, your data, and where inference runs.
Why the decision layer should be owned
The reasoning layer is where lock-in, control and trust all concentrate. If you rent it, you rent your accountability and your leverage along with it — the hidden tax we described in vendor lock-in. Owning it does not mean building every model from scratch; it means the part that decides, and the evidence it produces, are yours.
This is also what makes an owned-intelligence strategy coherent rather than ideological.
Own the decision, rent the rest
The durable position for a serious organisation is to own the reasoning and accountability layer and the data, buy where a specialist is clearly ahead, and rent the commodity underneath. That keeps you fast and keeps you sovereign. If you want help drawing that line for your own stack, bring us your architecture.
Frequently asked
Should we build our own AI or use a vendor's?
Neither as an all-or-nothing choice. Split the stack: rent commoditised layers, buy specialised ones where a vendor is clearly ahead and portability is protected, and own the reasoning and accountability layer plus your data and where inference runs.
Which part of the AI stack should we own?
The reasoning and accountability layer — the part that makes decisions and produces the evidence for them — along with your data and your inference location. That is where lock-in, control and trust concentrate.
Does owning the reasoning layer mean building every model ourselves?
No. It means the decision layer and the evidence it produces are under your control. You can still rent commodity model capability underneath and buy specialised components, as long as the part that decides is yours.
