The real cost of AI you cannot explain

The invisible bill

Black-box decisions carry a deferred cost that never appears in the demo: the disputes you cannot settle, the audits you cannot pass, and the regulator questions you cannot answer. Each one can cost more than the entire AI programme saved.

You are not avoiding the cost by ignoring it; you are moving it to the worst possible moment.

Where it hits hardest

Finance, property, healthcare, and the public sector all run on decisions that must be defended after the fact. In those settings an unexplainable decision is a liability the instant it is questioned.

Paying up front instead

Building verifiability in from the start is a known, bounded cost. Paying it later, during a dispute or an audit, is an unknown, unbounded one. The cheaper path is almost always the one that looks more expensive today.

Budgeting for the tail risk

The honest way to budget for unexplainable AI is to price in the rare, severe event: the dispute you cannot settle, the audit you cannot pass. It may never happen, but if it does, it can exceed everything the system ever saved, and no discount offsets that.

Verifiability converts that open-ended tail risk into a bounded, up-front cost. Paying a known amount now to avoid an unknown amount later is, in most regulated settings, simply the cheaper decision.
